Elements of Delegation
Think about the last time you asked someone to do something for you — maybe you asked a younger sibling to buy groceries while you finished homework. You didn't just say "get groceries." You probably told them what to buy (list of items), you gave them the authority to spend money from the kitchen drawer, and you expected them to come back with the correct things. That simple act contains the three core elements of delegation.
In management, delegation is the process by which a manager assigns work to a subordinate. But it is not simply dumping tasks. For delegation to work, three elements must be present together: Authority, Responsibility, and Accountability. These three form the backbone of every delegation relationship.
1. Authority — The Right to Decide
Authority is the formal power given to a person to make decisions, use resources, and give orders to others. When a manager delegates a task, they also delegate the authority needed to complete that task. Without authority, the subordinate cannot command resources or get cooperation from others.
For example, if a sales manager asks a team member to close a deal with a client, the manager must also give that team member the authority to offer discounts up to a certain limit. If no such authority is given, the subordinate will keep running back for approvals, and delegation fails.
Authority flows downward in an organisation — from top management to middle managers to supervisors. It is always limited by rules, policies, and the scope of the job.
2. Responsibility — The Obligation to Perform
Responsibility is the duty to carry out the assigned task. When a subordinate accepts a task, they take on the responsibility to complete it to the best of their ability. Responsibility is derived from the relationship between the superior and the subordinate — the superior assigns work, and the subordinate agrees to do it.
A key point: responsibility cannot be delegated further. If you are responsible for a task, you remain responsible even if you ask someone else to help you. The original person who accepted the task is still answerable for its completion.
Responsibility flows upward. A subordinate is responsible to their immediate superior. Unlike authority, responsibility cannot be passed on to someone else — it stays with the person who accepted the task.
3. Accountability — The Answerability for Results
Accountability is the obligation to answer for the final outcome of the delegated task. Once a subordinate accepts responsibility and is given authority, they become answerable to the superior for the results — whether good or bad.
Accountability cannot be escaped. If the task fails, the subordinate cannot blame others or say "I delegated it further." The superior holds the subordinate accountable. At the same time, the superior remains accountable to their own boss for the work done by their team.
A common confusion: accountability and responsibility are not the same. Responsibility is about performing the duty; accountability is about being answerable for the outcome. You can share responsibility with a team, but accountability is individual — each person is accountable for their own part.
