Principles of Directing – First Principles
Imagine you are the captain of a cricket team. You have a strategy, you have talented players, and you have a goal (win the match). But if you just sit in the pavilion and hope they figure it out, you will lose. You need to direct them — tell the bowler which field to set, signal the batsman when to run, and keep everyone's energy up when the opposition is scoring fast.
That is what directing means in management: the process of activating people to work willingly and efficiently toward a goal. It is the "on the ground" part of management — after planning, organising, and staffing, you actually have to get things moving.
Now, directing is not random shouting. Over decades of management theory, certain principles have been distilled — guidelines that make directing effective. These are not rigid laws, but proven patterns that work across most organisations.
The Core Principles of Directing
There are four widely accepted principles. Each answers a different "how" of getting people to work.
1. Principle of Maximum Individual Contribution
Intuition: A chain is only as strong as its weakest link. If you treat every employee as a replaceable cog, they will behave like one — doing the bare minimum. But if you make each person feel that their individual effort matters, they will put in more.
Precise statement: Management should use directing techniques (orders, supervision, motivation) in a way that helps each subordinate contribute to the organisation's goals to the maximum of their ability. The aim is to align personal satisfaction with organisational performance.
This principle is the foundation of participative management. A manager who simply barks orders ignores this principle. A manager who asks "What do you need to do your best work?" applies it.
2. Principle of Harmony of Objectives
Intuition: People work for themselves — they want salary, recognition, growth. The organisation wants profit, efficiency, market share. These two sets of goals can clash. Directing must bridge this gap.
Precise statement: The directing process should create an environment where individuals can achieve their personal goals (money, status, satisfaction) while working toward the organisational goals. There should be no fundamental conflict.
A common mistake is to assume employees will automatically care about company profits. They won't. The manager must show how achieving the company's target also helps the employee — e.g., "If we hit this sales target, you get a bonus and a promotion opportunity."
3. Principle of Unity of Command
Intuition: Have you ever had two teachers give you contradictory homework instructions? You get confused, frustrated, and probably do neither well. Same in a workplace.
Precise statement: A subordinate should receive orders and instructions from only one superior at a time. This prevents confusion, conflict, and divided loyalty.
This principle is not about never talking to other managers. It means that for a given task, the chain of command is clear. If the marketing head tells the salesperson to do X, and the sales head tells them to do Y, the salesperson is stuck. Unity of command says: the sales head is the sole source of orders for that salesperson.
4. Principle of Appropriate Direction Techniques
Intuition: You don't motivate a tired labourer the same way you motivate a bored software engineer. A new hire needs detailed instructions; a veteran needs only a goal and freedom.
Precise statement: The techniques of directing — supervision, leadership, motivation, communication — must be chosen based on the situation: the nature of the task, the maturity of the subordinate, the organisational culture, and the urgency.
