Let’s begin with something you already know. Imagine you are the class representative. You have to coordinate a group project with 30 classmates. If you try to talk to all 30 individually every day, you will quickly lose track of who has done what, who is confused, and who is slacking. You’d be overwhelmed. Now suppose you instead pick five team leaders, each responsible for six classmates. You now only need to talk to five people. That is the core intuition behind span of control.
What Span of Control Means
In an organisation, span of control (also called span of management) refers to the number of subordinates a manager can directly and effectively supervise. It is the answer to the question: “How many people should report to one boss?”
The NCERT textbook (Class XII, Business Studies, Chapter 5 – Organising) defines it clearly: Span of management refers to the number of subordinates that can be effectively managed by a superior. The key word is effectively. A manager cannot supervise an unlimited number of people — beyond a point, quality of supervision drops, communication gets distorted, and control weakens.
Two Types of Span
There are two broad possibilities, and each shapes the entire structure of an organisation:
- Wide span of control – one manager supervises a large number of subordinates. This creates a flat organisational structure (fewer levels of management). Communication is faster, but the manager may struggle to give individual attention.
- Narrow span of control – one manager supervises only a few subordinates. This creates a tall organisational structure (many levels of management). Supervision is closer and more personal, but decision-making becomes slower and costs rise because more managers are needed.
Neither is universally “better.” The right span depends on several factors.
Factors That Determine the Span
The NCERT lists these key factors that influence how wide or narrow the span should be:
- Nature of work – Routine, simple tasks allow a wider span. Complex, non‑routine work needs a narrower span.
- Ability of the manager – A highly competent, experienced manager can handle a larger team.
- Ability of subordinates – Well‑trained, self‑reliant subordinates require less supervision, so the span can be wider.
- Degree of decentralisation – If subordinates are empowered to make decisions, the manager can supervise more people.
- Communication technology – Modern tools (email, instant messaging, video calls) can widen the effective span.
- Geographical dispersion – If subordinates are spread across different locations, a narrower span is usually safer.
Span of control is not a fixed number. It is a contingent concept — the ideal span changes with the situation. A manager in a factory with repetitive assembly‑line work may supervise 40 workers, while a research scientist may supervise only 3 junior researchers.
